How to Calculate Inventory Variance (The Number That Means Theft)
I counted the walk-in one Sunday night and the carnitas number was way off. We had sold exactly what the POS said we sold. But we were six pounds of pork short, and nobody could explain where it went. My first thought was everybody’s first thought.
Somebody is stealing.
I was wrong. It was the new cook, building tacos with a heavy hand, an extra ounce a plate, three hundred plates a week. No theft. Just drift. The only reason I knew that, instead of pulling someone into the office and accusing them, is that I ran the variance first.
Here is how to calculate it, and how to read what the number is actually telling you.
The formula #
Inventory variance is the gap between what you should have used and what you actually used. Two pieces.
Actual usage = Opening inventory + Purchases - Closing inventory
Variance = Actual usage - Theoretical usage
Variance % = Variance / Theoretical usage x 100
Actual usage is real. You counted it: what you started with, plus what you bought, minus what is left. Theoretical usage is what your POS says you should have used, based on what you sold times your recipe specs. Sell 200 carnitas tacos at 3 ounces of pork each, and theoretical usage is 600 ounces. Call it 37.5 pounds.
The variance is the difference. When actual runs higher than theoretical, you used more than you sold, and that gap is money leaving the building somehow.
A worked example #
Carnitas, one week.
- Opening inventory: 20 lbs
- Purchases: 50 lbs
- Closing inventory: 24 lbs
- Actual usage: 20 + 50 - 24 = 46 lbs
- Theoretical usage (from sales x spec): 40 lbs
- Variance: 46 - 40 = 6 lbs
- Variance %: 6 / 40 = 15%
A 15% variance on a single high-volume item is a flashing light. At maybe $5 a pound, that is $30 a week on one protein. Fifteen hundred a year. And carnitas is one line on your inventory. Run this across every item and those small drifts add up to most of the gap between your theoretical food cost and the ugly number on your P&L.
What counts as acceptable #
Some variance is normal. Nobody hits zero, and chasing zero will make you crazy. The bands that matter:
- Food, overall: 1 to 3% is healthy. Over 3%, go looking.
- High-cost proteins: tighter. Aim for under 2%, because that is where the money lives.
- Liquor: 3 to 5%. Free-pour and spillage build the slack in.
- Draft beer: 5 to 10%. You literally pour beer down the drain cleaning lines. See the real cost of a keg.
A single item in double digits is not noise. That is a process problem, and it has a specific cause.
The five places variance hides (before you blame theft) #
Theft is real. It is also almost never the first answer. When variance runs hot, work these in order, because that is roughly how often each one turns out to be the culprit.
- Portioning drift. The big one. An extra ounce of protein, a heavier cheese hand, a free-poured sauce. Usually a new cook or a missing scale on the line. My carnitas problem lived right here.
- Waste and spoilage not logged. Trim, drops, burned plates, spoilage in the walk-in. Real usage, never recorded, so it shows up as variance.
- Comps and voids. Plates that left the kitchen and got comped or voided without coming out of theoretical usage. The food was used. The sale was not.
- Receiving errors. You were billed for 50 pounds and the box held 46. Or it never made it off the dock. Short deliveries and receiving theft both surface here.
- Actual theft. Last on the list, not first. Once you have ruled out the four above and the variance still will not close, then you start looking at people.
You cannot tell these apart by staring at a food cost percentage. You tell them apart by running variance item by item, which walks you straight to the exact protein that is leaking.
And do that work before you accuse anyone. I almost pinned six pounds of pork on a cook who was guilty of nothing but a heavy hand, and you do not get that kind of trust back once you have spent it on the wrong person.
Weekly, not monthly #
A monthly variance number is too old to act on. By the time you spot a 15% leak, it has been running four weeks, and you have no idea which week or which shift it started. What to do today #
Pick your five highest-cost items. Count them tonight at close, that is your opening. Buy as usual this week, then count again at the same time next week, that is your closing. Pull theoretical usage from your POS sales times your recipe specs, run the variance, and find the item sitting furthest above its band. That one is your leak. Now you know exactly where to walk and what to watch. Fix it before you worry about the rest.
